The Role of a Product Manager: Requirements and Acquisition Methods
In any organization, a product manager plays a crucial role in understanding the current situation better than anyone else. They are the ones who apply the brakes and start by asking questions. If you are new to product management, it is important to spend the first few months talking to as many customers as possible. This will help you grasp the business model, understand the history, and comprehend how different people are affected.
One key to being an exceptional product manager is enabling the team to make independent decisions by creating a shared vision or a set of criteria for decision-making and escalation. If someone comes to a product manager with a decision that they can make themselves, it is often because they lack the necessary context to make the decision.
In my personal opinion, there are very few truly outstanding product managers, perhaps only one in a million. These individuals execute all the aforementioned tasks, set an incredible product vision, possess forward-thinking ideas, have significant influence, and can explain the theoretical basis behind their decision-making to others, even without data. The job of a product manager is to develop their own unique approach to their role.
One concept that aligns with the role of a product manager is the North Star Metric. To qualify as a "North Star," a metric must meet three criteria: it must lead to revenue, companies with complex business models can have multiple North Stars, and any given North Star metric is composed of sub-metrics. The North Star metric simplifies the overall company strategy into terms that everyone can remember, understand, and apply.
The North Star Metric brings several benefits to a company. First, it provides focus and clarity. By identifying a single metric that determines if the organization is moving in the right direction, it becomes easier for everyone in the company, including marketers, salespeople, and UX designers, to relate their work to this metric. It represents the vision and strategy of the company, making it understandable to all.
Furthermore, the North Star Metric allows companies to have a customer-centric approach. It helps in evaluating whether the moment users first experience the core value of the product is reflected in the metric. This customer focus ensures that the organization is aligning its efforts with the needs and expectations of its users.
Incorporating both the role of a product manager and the concept of the North Star Metric, we find common points that connect naturally. Both emphasize the importance of understanding the business model, having a clear vision, and making data-driven decisions. A product manager's role involves creating a shared vision and criteria for decision-making, while the North Star Metric provides a simplified way of aligning the company's strategy and ensuring everyone is working towards a common goal.
To excel as a product manager, here are three actionable pieces of advice:
-
Prioritize customer interactions: Spend time talking to customers and understanding their needs. This will provide valuable insights for product development and help shape the company's strategy.
-
Foster a data-driven culture: Make decisions based on data and encourage others to do the same. This will ensure that decisions are grounded in evidence and increase the chances of success.
-
Continuously refine the North Star Metric: Regularly evaluate whether the chosen North Star Metric is still relevant and aligned with the company's goals. Adapt and refine it as necessary to ensure it remains a true representation of the company's vision.
In conclusion, being a product manager requires a deep understanding of the business model, a clear vision, and the ability to make data-driven decisions. The North Star Metric provides a simplified way of aligning the company's strategy and ensuring everyone is working towards a common goal. By prioritizing customer interactions, fostering a data-driven culture, and continuously refining the North Star Metric, product managers can excel in their role and drive the success of their products.
