The Product Management Triangle: Unveiling the Ambiguity of the Role

In the world of product management, ambiguity is at the heart of the role. The responsibilities of a product manager can vary greatly within a single company. However, every product is connected to three key elements: developers, users, and the business itself.

Developers are responsible for implementing the product, while users are the individuals who either use the product or have the potential to do so. The business, whether for-profit or non-profit, is the entity that funds and aims to benefit from the product. These three elements create what is known as the product network.

Within this product network, there are three white spaces that exist between the elements. White Space A represents the gap between developers, the product, and users. Developers have a deep understanding of the product but often have a different mental model compared to the users. This is where designers come in, bridging the divide between users and developers.

White Space B is where the value derived from the product is converted into profit or other benefits for the business. This can happen through direct payment from users or by attracting user attention to sell to advertisers.

White Space C exists between the business, the product, and the developers. This is where the company decides where to allocate funds and development efforts. It involves formulating a business vision and prioritizing engineering features and bug fixes.

The synthesis regions, AB, BC, and AC, are where the inputs from the different white spaces come together. In synthesis region AB, inputs from white space A and B form a coherent story for users. This synthesis is necessary not only for handling inputs from adjacent white space regions but also for aligning multiple inputs from a single region.

Synthesis region BC is where inputs from white space B and C come together to form a coherent business strategy. Finally, synthesis region AC is where the concept of the Minimum Viable Product (MVP) was born.

The role of a product manager is not limited to touching the product itself. Instead, they are responsible for the healthy functioning of all the regions in the product network. They must recognize and fill the important white spaces between the elements and synthesize the different inputs in the synthesis regions.

While the concept of product management may seem complex, there are actionable steps that can be taken to excel in this role:

  1. Focus on learning rare and valuable skills: Instead of following the herd and acquiring in-demand skills, strive to develop expertise in areas that are unique and have high value. By being a contrarian and thinking differently than others, you increase your chances of becoming an outlier.

  2. Embrace humility and open-mindedness: When betting against the consensus, there is a significant probability of being wrong. Recognize that you may not always have the right answer and be open to learning from others.

  3. Look for hidden benefits and redefine value: Many valuable skills have hidden benefits that are often underestimated. Consider skills with abstract, long-term payoffs, micro-skills, and those from other disciplines. Additionally, explore classic ideas that have been forgotten but could still hold relevance.

By following these actionable pieces of advice, product managers can navigate the complexities of their role and strive for success. Remember, being odd and thinking differently is often the key to reaching the top. As Mahatma Gandhi once said, "Be the change that you wish to see in the world."
