1. Start with the desired experience, not the existing intervention

Instead of asking, "How do we improve attendance?" ask, "What would make participation feel worthwhile, possible, and socially supported?" Instead of asking how to reduce conflict, ask what kind of disagreement the community wants to become capable of having.
